How to Automate Project Status Reporting

By the Intlexl team ·

In short

To automate project status reporting, make status, owner and finish date structured fields, flag tasks that are past due and not complete, ask each owner automatically on a set cadence, record the answer on the task, and build reports and dashboards that read the live plan rather than a weekly export.

Why status reports go stale

Most status reports are assembled after the fact. A project manager asks each owner where things stand, waits for replies, copies the answers into a template and sends it. By the time it arrives, some of it is already out of date.

The expensive part is not the report. It is the chase: the messages, the reminders and the meetings that exist mainly to find out what is true. Automating the report without automating the chase only makes a stale document faster.

Step 1: Decide what current means

Before any tool can help, agree a rule a machine can check. For most PMOs it is simple: every task has an owner and a finish date, and a task needs attention when its finish date has passed and it is not complete.

Then decide how often owners are asked, and when an unanswered question goes to someone else. Twice a week with escalation after two working days is a sensible start for delivery teams.

Step 2: Make status a field, not a sentence

A status written as prose cannot be counted, filtered or rolled up. Use a dropdown with a short, fixed list such as Not Started, In Progress, Blocked and Complete. Keep dates as dates and owners as people, not names typed into a text column.

Once status is structured, the plan can show it at a glance. Conditional formatting that turns blocked rows red and overdue rows yellow makes the problems visible before anyone writes a word.

Step 3: Ask the owner, not the team channel

Chasing works best one task at a time, sent to the person who owns it, with answers that take a click: done, still working, a new date, or blocked. Record the answer against the task so the history is kept, and let the owner change the plan when a date really moves.

In Intlexl the Status Chaser agent does this. It finds overdue, unfinished tasks in the sheets you point it at, asks each owner in the app on the cadence you set, records the answer in the task history and escalates by your policy. If an owner says a task is done, it proposes marking it complete, or does it straight away where an administrator has enabled Act. On the demo workspace it found Priya Raman with three overdue tasks on Customer Portal, the oldest 13 days late.

Step 4: Let the report read the plan

When status lives in the plan, the report no longer needs assembling. Dashboards and cross-sheet reports can read the sheets directly, so the numbers are current every time someone opens them.

For the written part, Intlexl's Standup and Status Report agent compiles a daily report from the same data by rule, with no model involved, and a morning digest goes to each person at 08:00 in their own time zone. Where an agent can use a model, such as for the wording of a chase, the output is marked AI; everything else is marked Automated.

Step 5: Keep people in charge of the story

Automation gives you the facts. The judgement is still yours: which risk matters, what decision the steering committee needs to make, what you are doing about a slip.

Asked to draft a weekly status update for the demo ERP plan, Intlexl AI first listed three things in the plan that did not add up, including a go-live date that fell before the work it depends on. That is the right order: check the data, then write.

Checklist

  • Every task has an owner, a finish date and a status from a fixed list.
  • Overdue means past its finish date and not complete, checked automatically.
  • Owners are asked per task, on a set cadence, with one-click answers.
  • Answers are written back to the task and kept as history.
  • Reports and dashboards read the live plan, not an export.
  • Anything written by a model is labelled, and a person signs off the story.
